Quality Control in China: Complete Guide to Factory Inspections for Importers

Why Quality Control is Non-Negotiable

Quality issues are the #1 reason importers lose money when sourcing from China. A single bad shipment can cost tens of thousands in returns, lost sales, and damaged reputation. Yet most first-time importers skip or skimp on quality control.

The Four-Stage Quality Control System

Stage 1: Pre-Production Inspection (PPI)

When: Before production starts
What's checked: Raw materials, components, sub-assemblies
Why it matters: 80% of quality issues originate from bad materials

  • Verify material specifications against contract
  • Test samples of incoming materials
  • Review production plan and quality checkpoints
  • Ensure certifications are valid (CE, RoHS, FCC, etc.)

Stage 2: During Production Inspection (DUPRO)

When: When 20-40% of production is complete
What's checked: First-run samples, production process, workmanship
Why it matters: Early detection means cheaper fixes

  • Random sample from the production line
  • Check against approved sample
  • Measure critical dimensions and tolerances
  • Identify defects before they multiply

Stage 3: Pre-Shipment Inspection (PSI)

When: When 80-100% of production is complete
What's checked: Random sampling from finished goods
Why it matters: Final quality gate before payment

PSI follows AQL (Acceptable Quality Limit) standards:

  • AQL 2.5 — Standard for most consumer goods
  • AQL 1.0 — Tight for electronics and sensitive products
  • AQL 4.0 — Loose for low-cost, non-critical items
  • AQL 0.65 — Critical safety-related products

For AQL 2.5 with a 10,000-unit order, a typical inspection samples 315 units and allows a maximum of 14 major defects.

Stage 4: Container Loading Supervision

When: During container loading
What's checked: Quantity, packaging, loading condition
Why it matters: Prevents short-shipment and damage during transport

  • Count each carton against packing list
  • Check carton condition and sealing
  • Verify loading photos and container seal number
  • Ensure proper palletizing and bracing

Third-Party Inspection Companies

Reputable inspection companies operating in China:

  • SGS — largest, most recognized globally
  • Bureau Veritas — strong in industrial products
  • Intertek — excellent for consumer goods and electronics
  • TÜV Rheinland — best for technical/engineering products
  • QIMA (formerly AsiaInspection) — good for smaller orders, fast turnaround
